Don't be louder this Black Friday. Be different.
Here's the math nobody wants to hear.
During Black Friday week, email volume spikes to several times its normal level, and brands using Klaviyo alone have sent more than 10 billion emails and texts across a single BFCM weekend. The all-industry campaign open rate already sits at around 31%, and it only dips as inboxes flood on Black Friday itself. Amazon can always shout louder than you. If you want to stand out in the Black Friday inbox as a direct to consumer brand doing $250K to $1M, you need a different game plan.
Why sending more stops working
A huge share of Black Friday subject lines say the same two words: "Black Friday." Most brands converge on the same 40 to 50% off, too. But four in five shoppers say a discount of 40% or less is enough to get them to buy, so the race to discount deeper is mostly a race to give away margin. And if you triple your sending volume overnight, Gmail treats that spike the way it treats a spam attack, which puts the deliverability you spent all year building at risk right when it matters most.

Show up earlier. Nearly half of shoppers (45%) start buying before November, and 84% expect Black Friday deals to begin before Black Friday itself. The brands that win the season are already in the inbox while everyone else is still writing their first send.
Keep going after Cyber Monday. 62% of consumers are still buying in December, so the brands that stop on Cyber Monday leave the back half of the season on the table.
Lean on flows, not just campaigns. Klaviyo's 2026 data shows flows generate 41% of all email revenue from just 5.3% of sends. Your welcome, browse, cart, and post-purchase flows are already your highest-earning emails; a BFCM version of each earns more than another blast to your whole list.
Segment instead of blasting. Working with Lunar Solar Group, the hydration brand Taste Salud grew its November email revenue 27.9% year over year while cutting unsubscribes 33.4%, by sending smarter, not more.
Give the discount a reason. Shoppers are deliberate this year, 41% say they'll focus on needs over wants, so relevance beats volume. For a brand your size, the connection matters more than the discount. A discount without a story is a commodity. A story with a discount is a reason to open.
What to remember
You will not out-shout Amazon, and you don't have to. Show up earlier, stay later, send to the right people, and give them a reason beyond the number. That's how a $250K to $1M brand wins a crowded inbox, not by being louder, but by being different.
